Why delegate?

  • Buy back your time
  • Avoid tasks you don’t enjoy or aren’t efficient at

  • Bring in outside ideas and opinions (learn) - some of the best ideas come from team members
  • Provide work and opportunities

Hiring is not all or nothing

You can hire people in a variety of ways:

  • Full time
  • Per project
  • Monthly retainer
  • Hourly
  • As needed

When should I start hiring? TODAY!

  • It’s never too early to start

Who should my first hire be?

A per project contractor that will take over:

  • Most time consuming tasks
  • Tasks that don’t directly affect revenue (busy work)
  • Energy draining tasks

But Payton, but I don’t make enough to pay someone else too…

  • No. You don’t make enough because you are spending too much time on non-revenue generating tasks
  • Plan to make less for the first 1-3 months of your first hire

Why don’t we hire?

  • Intimidated (imposter syndrome) - remember you don’t have to be an expert to hire people. Hire people that are better than you!
  • Don’t want to be the “boss” 
  • Don’t want to be responsible for other people - bring people on in a limited way at first
  • Don’t earn enough - this will be resolved if you hire the right people
  • Too much work - never let yourself get past 70-80% capacity before you start hiring

How to find good people to hire?

  • Not on marketplaces that own your relationships (Fiverr)
  • Facebook groups
  • Shared connections
  • Referred
  • Practice run them (probably won’t find the right one on the first try)

Remote hiring is not a shirt and tie experience

  • No resumes, interviews or formalities

How to know what you’re looking for:

Generalist $ 

  • Someone who can take over a large portion of low-level tasks
  • Busy work
  • Organization
  • Copy and paste
  • Work using tools
  • Used to buy back time, which you then use to buy back more time
  • Almost never client facing

Specialist $$$$

  • Someone is great at a particular skill
  • Use for high-level high-value work
  • More trust, less micromanaging
  • Used to add value to business
  • Can be client facing - help you move the business forward with new ideas and vision to accelerate your growth

Expectations

  • Can dedicate 10 hours per week
  • Basic knowledge of Webflow/Figma
  • Fluent in English
  • Willing to use Slack
  • Can manage projects and client requests

Job Description

You will be managing the revision process for all website projects

  • Fielding client emails
  • Making desired changes with Weblfow or Figma
  • Responding to clients
  • Updating team via Slack

How to find the right person

  • Have candidates send a Loom video talking about why they think they will be a good fit to work with you. This will tell you everything you need to know.

Bringing them onboard

Safegaurds to put on place

Short agreement

  • Will complete agreed upon workload
  • Will keep all business and client info safe and private
  • Will not contact clients without permission

Set them up for success

  • Don’t give important access or info
  • Don’t give out client details, e.g. emails, contact info
  • Have them work in own space
  • Don’t pay 100% up front (at first)
  • Double check all work (at first)

Be slow to hire, fast to fire.

  • Don’t be afraid to fire, it’s not personal.
